Fractional CMO
Fractional CMO
Senior marketing leadership without the full-time commitment. For growth-stage companies that need a marketing engine built, not just managed.
A fractional CMO provides C-level marketing leadership on a part-time or interim basis. They own the marketing strategy, build the infrastructure and lead the team without the cost, commitment or risk of a permanent hire.
For most growth-stage companies the fractional model is not a compromise. It is the smarter path. You get someone who has done this before, starts immediately and builds something that keeps running after the engagement ends.
The fractional model fills a specific gap that most growth-stage companies hit: the company has outgrown founder-led marketing but is not yet large enough to justify a full executive team. That gap can last years. A fractional CMO is the bridge.
What Is a Fractional CMO
A fractional CMO is a senior marketing executive who works with a company on a part-time, project or interim basis. Typically 2 to 4 days per week over a period of 6 to 18 months.
The role covers everything a full-time CMO would own: marketing strategy, channel decisions, team leadership, budget allocation, sales-marketing alignment and reporting to the board or investors. The difference is the engagement model. Fractional means defined scope, defined timeline and no permanent employment contract.
This model emerged as companies recognised that the gap between "we need a junior marketing manager" and "we need a $300k full-time CMO" was too large. A fractional CMO fills that gap with senior expertise at a fraction of the cost.
What a Fractional CMO Actually Does
The work varies by company stage and situation but typically covers:
Marketing strategy: defining positioning, target segments, channel mix and go-to-market approach
Lead generation infrastructure: building the engine that produces predictable pipeline — SEO, paid acquisition, CRM, marketing automation
Team leadership: managing internal marketers, external agencies and freelancers with strategic direction
Sales-marketing alignment: shared pipeline metrics, qualified lead definitions and feedback loops between both functions
Reporting: KPI frameworks, dashboards and board-level reporting on marketing performance
Hiring: defining the team structure needed and recruiting into it as the company grows
The distinction between a fractional CMO and a marketing consultant is ownership. A consultant advises. A fractional CMO owns the outcome.
Fractional CMO vs Full-Time CMO
| Aspect | Fractional CMO | Full-Time CMO |
|---|---|---|
| Cost | Typically €5,000–€20,000/month depending on scope | €200,000–€400,000+ total annual compensation |
| Time to start | Operational within 1–2 weeks | 3–6 month hiring process plus ramp-up time |
| Commitment | Phase-based: 6–18 months typical | Permanent employment |
| Focus | Build systems and transition to team | Ongoing operations and management |
| Risk | Low — defined scope and exit | High — wrong hire is expensive and slow to unwind |
| Objectivity | External perspective, no internal politics | Embedded in the organisation |
How Much Does a Fractional CMO Cost
Fractional CMO pricing varies significantly based on scope, days per week and seniority. As a rough market orientation:
Entry-level fractional CMO engagements start around €5,000 to €8,000 per month for 1 to 2 days per week. Mid-market engagements with 2 to 3 days per week and full strategic ownership typically run €10,000 to €20,000 per month. Senior profiles with international track records and hands-on infrastructure build tend toward the upper end of that range.
The relevant comparison is not the monthly retainer. It is the total cost against a full-time hire: base salary, employer contributions, equity, onboarding time and the cost of a wrong hire. On that comparison the fractional model is consistently cheaper for companies that are not yet ready to commit to a permanent C-level marketing role.
When to Hire a Fractional CMO
The right moment is not when marketing is completely broken. It is when the current setup has reached its ceiling.
Common situations:
- Your company has grown past the point where a single marketing manager or a founder running marketing can keep up. You need senior strategic direction but a full-time CMO hire is not justified yet.
- Your marketing is running on too many channels, agencies and priorities with no clear ownership or decision-making structure. You need someone to cut through the chaos and create focus before more budget goes in.
- You are preparing for a funding round and need to show investors a functioning marketing engine and predictable pipeline growth before the raise.
- You have a marketing team in place but no senior layer setting direction, holding the function accountable and reporting credibly to the board.
- You are entering a new market — a new geography or a new buyer segment — and need someone who has done it before rather than someone who will learn on your budget.
- You need to restructure the marketing function after rapid growth, a pivot or a leadership change and need an experienced hand to stabilise and rebuild.
Track Record
Numbers that came out of the work, not from the brief:
At Global University Systems I led marketing strategy across five European higher education brands with a team of 20+ across Europe, the UK, India and the Philippines. 30% average year-on-year recruitment growth over three years. 87% organic lead growth across the portfolio. At machtfit — a B2B corporate fitness platform — I built and led the marketing department to 22 people including four team leads. Full rebrand and digital relaunch produced 300% organic traffic growth and tripled organic leads.
At Academy of Digital Industries I took on the fractional CMO role for an EdTech company operating across Georgia, Kazakhstan and Czechia. Full budget ownership and distributed team leadership across brand, digital advertising and regional marketing.
At Euroforum Deutschland SE (Handelsblatt Media Group) I led B2B marketing for executive education and international events for nearly 15 years with teams of up to 40+ people.

How This Engagement Works
Every engagement starts with a focused Marketing Audit (2 to 4 weeks) that maps the current state, identifies the highest-leverage gaps and defines a prioritised action plan. From there the active engagement typically runs 6 to 18 months as a Fractional or Interim CMO with 2 to 4 days per week of active involvement.
Engagements are structured as freelance service agreements. No employment contract. No equity. Clean and simple.
Based in Berlin. Available for DACH-based companies and international companies entering or operating in European markets. Remote-first with regular on-site when needed. Available immediately.
